Deloitte x Lyzr: Choosing Agentic AI That Scales | Case Study

Lyzr AI + Deloitte

Strategic Partnership  ·  Professional Services & AI Consulting

Deloitte chooses Lyzr to build AI agents that survive production, not just pilots

When Deloitte’s AI & Engineering practice needed a platform to deliver cross-industry agentic AI at scale, Salesforce Agentforce’s walled-garden architecture and unpredictable consumption pricing couldn’t meet the requirement.

Lyzr’s open, governed, infrastructure-first platform moved 14 enterprise agents into production in under six weeks, spanning financial services, healthcare, and government verticals.

Why This Partnership Works

Where Deloitte’s reach meets Lyzr’s infrastructure depth

Deloitte brings 460,000 professionals, $70.5B in annual revenue, and decades of enterprise transformation expertise. Lyzr brings the production-grade agent OS to run inside it all.

No Vendor Lock-In

Open-Core, Client-Owned Infrastructure

Lyzr’s open-source core framework ensures Deloitte retains full IP ownership for every client deployment, eliminating the Agentforce license dependency that compounds at enterprise scale.

Compliance-First

Governance Built into Every Agent

Deloitte’s Trustworthy AI framework maps directly to Lyzr’s built-in Safe AI and Responsible AI modules, providing audit-ready governance across financial services, healthcare, and public sector mandates.

Speed to Market

Weeks to Production, Not Quarters

Lyzr’s Agent Simulation Engine pre-battles agents across 10,000 simulated scenarios before go-live, collapsing the typical enterprise AI pilot-to-production timeline from six months to six weeks.

Multi-Vertical Delivery

One Platform Across Every Industry

With 100+ production-ready agents spanning banking, insurance, HR, and government, Lyzr gives Deloitte a single infrastructure layer to deliver agentic AI across its entire client portfolio simultaneously.

The Challenge

Deloitte needed agents that could leave the building, not just run inside Salesforce

Deloitte’s Applied AI practice serves nearly 90% of the Fortune 500, spanning financial services, healthcare, government, and retail. Its clients demanded agentic AI deployments that ran inside their own cloud environments, passed internal security audits, and complied with vertical-specific regulations from HIPAA to EU AI Act mandates.

When the team evaluated Salesforce Agentforce, they encountered a fundamental mismatch: the platform enforces strict architectural boundaries, limiting each agent to 15 topics and 15 actions, and requires Data Cloud as a prerequisite, effectively doubling licensing costs before a single agent goes live.

More critically, Agentforce’s shared-infrastructure model meant client data could not be isolated inside customer-controlled VPCs, a non-starter for regulated industries where Deloitte has its deepest mandates. The consumption-based pricing model, starting at $2 per conversation, created budget unpredictability that made ROI commitments to enterprise clients impossible to guarantee.

Walled-Garden Architecture

Agentforce capped agent complexity at 15 topics and 15 actions, blocking the multi-departmental, cross-system workflows Deloitte clients required.

Unpredictable Cost Spiral

The $2/conversation consumption model combined with mandatory Data Cloud licensing routinely tripled effective per-user costs as deployments scaled beyond pilot scope.

Data Sovereignty Failure

Regulated clients in banking and healthcare could not host agent infrastructure inside their own VPCs, making Agentforce architecturally incompatible with compliance requirements.

Salesforce-Only Ecosystem

Deep Salesforce dependency prevented agents from reasoning across SAP, ServiceNow, Workday, and other core enterprise stacks that dominate Deloitte client environments.

The Solution

Lyzr’s Agentic OS deployed across six client verticals in a single quarter

Deloitte selected Lyzr as its white-label agent infrastructure backbone, deploying a fleet of 14 purpose-built agents that run natively within client VPCs and integrate across the full enterprise technology stack.

Financial Services

KYC & Regulatory Monitoring Agents

Autonomous agents continuously screen client onboarding data against global sanctions lists, flag anomalies in real time, and auto-draft compliance narratives for human review, cutting KYC cycle times by an estimated 58%.

Live – FS Cloud

Agentic Platform Layer

Lyzr Architect: The Orchestration Core

Lyzr’s “The Architect” system reads Deloitte’s automation requirements, selects the right orchestration pattern and models, and generates agent prompts and tool chains, reducing agent build time from weeks to days per deployment.

Cross-Vertical

Delivery Methodology

From contract signed to agent in production, in six weeks

Lyzr’s Agent Development Life Cycle (ADLC) is engineered to eliminate the months-long proof-of-concept trap that derails most enterprise AI programs.

01

Week 1 – 2

Discovery & Requirements Architecture

Lyzr’s Agent Architects embed with Deloitte’s vertical teams to map target workflows, identify integration touch points across SAP, Workday, Salesforce, and ServiceNow, and produce a full product requirements document for each agent. Data sovereignty and compliance constraints are mapped before a single line of code is written.

02

Week 3 – 4

Agent Build & Simulation Testing

Agents are built using Lyzr’s HybridFlow Orchestrator and battle-tested through the proprietary Agent Simulation Engine, which runs up to 10,000 real-world edge-case scenarios. Hallucination Manager modules are embedded at the core architecture layer to meet Deloitte’s Trustworthy AI compliance standards before any client exposure.

03

Week 5

Compliance Audit & VPC Deployment

Each agent deployment undergoes Vulnerability Assessment and Penetration Testing (VAPT) inside the client’s own cloud environment. Lyzr’s SOC 2, ISO 27001, and GDPR certifications provide the compliance foundation, while client-controlled VPC hosting ensures 100% data privacy and IP ownership remains with the end client.

04

Week 6

Production Go-Live & AI Ops Handover

Agents go live with full observability dashboards, traceability logs, and real-time performance monitoring embedded in Deloitte’s delivery operations. Lyzr’s Orchestration as a Service layer handles continuous connector updates as enterprise SaaS APIs evolve, eliminating the ongoing maintenance burden that plagues static agent deployments.

05

Week 7+

Scale & Agent Mesh Expansion

With the first agents in production, Deloitte scales horizontally across additional business functions, connecting agents into a cross-department orchestration mesh. HR agents notify Finance payroll systems; compliance agents feed into risk dashboards; customer service agents escalate to specialist workflow agents, building a connected AI workforce rather than isolated bots.

Technical Architecture

A full-stack agent infrastructure that neither Agentforce nor LangChain alone could provide

Lyzr occupies the critical intersection of framework-level flexibility and enterprise-grade infrastructure, running inside the client’s own environment end to end.

Layer 1

Enterprise Data Sources

SAP, Workday, Salesforce, ServiceNow, EHRs, internal knowledge bases, and structured/unstructured document repositories.

Layer 2

AutoRAG + Knowledge Graph

Lyzr’s AutoRAG pipelines build contextual memory for each agent, with Knowledge Graph modules enabling multi-hop reasoning across data silos.

Layer 3

Lyzr HybridFlow Orchestration

The Architect selects orchestration patterns, assigns models, and coordinates multi-agent workflows with built-in Safe AI and Hallucination Manager modules.

Layer 4

Governance & Compliance

SOC 2, ISO 27001, GDPR, and HIPAA controls enforced at the infrastructure layer. VAPT-tested VPC deployment. Full audit trail and observability.

Layer 5

Production Agent Outputs

Workflow actions, compliance narratives, case resolutions, and decision support delivered into Slack, Teams, Salesforce, SAP, or any enterprise interface.

Platform Comparison

Why Lyzr won the enterprise evaluation

Deloitte’s AI & Engineering team ran a structured platform bake-off across eight critical enterprise criteria. The results were decisive.

Evaluation Criterion Lyzr Agentic Platform Salesforce Agentforce
VPC / Private Cloud Deployment Full VPC isolation, client-owned environment Shared Salesforce infrastructure only
Multi-Stack Integration SAP, Workday, ServiceNow, any API via MCP + A2A Primarily Salesforce ecosystem, third-party via MuleSoft
Compliance Certifications SOC 2, ISO 27001, GDPR, HIPAA-ready SOC 2, limited HIPAA, dependent on org configuration
Agent Complexity Ceiling Unlimited topics, actions, and cross-agent orchestration 15 topics / 15 actions per agent architectural limit
Pricing Predictability Fixed platform pricing, no per-conversation charges $0.10/action consumption model, unpredictable at scale
Open-Source Core / IP Ownership Open-source framework, full client IP ownership Fully proprietary, Salesforce retains platform control
Agent Simulation Before Deployment 10,000-scenario simulation engine pre-production Manual testing environments, no automated simulation
Time to First Production Agent 4 – 6 weeks end-to-end 6 – 12 weeks with Salesforce org dependency

The fundamental requirement for our regulated clients was not just an AI agent, it was an AI agent that lives inside their environment, survives their security audit, and answers to their compliance team. Lyzr was the only platform we evaluated that treated that as a first principle rather than a configuration option.
